Cross-Team Collaboration

How to tell a story about working with product, design, QA and other engineering teams whose goals differ from yours, and getting a shared result.

Overview

Most real work crosses a team boundary. A feature needs a product manager to agree on scope, a designer to agree on the flow, another team to change an API, and QA or operations to accept the release. Each of those people has their own goals, deadlines and pressures. Cross-team questions ask whether you can get a shared result out of that without a manager forcing it.

The interviewer is scoring four things. Do you understand the other team's goals, or do you treat them as an obstacle? Do you communicate early and in their terms? Do you find a solution that works for both sides, rather than winning an argument? And did the working relationship end better than it started?

The most common weak answer is an 'us versus them' story: the other team was slow or difficult, and you pushed until they gave in. Even if you got your way, that story tells the interviewer you would be hard to work with.

  • Framing — Two teams with different, valid goals — Us against them
  • Empathy — Names the other team's real constraint — Calls them slow or difficult
  • Your part — Clear actions you took to bridge the gap — 'We had some meetings'
  • Outcome — Shipped result plus a lasting way of working — Only 'we hit the date'
  • Credit — Shares credit, still clear on what you did — Takes all the credit, or none

What you will be able to do

  • Pick a story with two teams whose goals really conflicted.
  • Show you understood the other team's constraints before proposing anything.
  • Describe concrete bridging actions: a shared doc, a joint review, an interface agreement, a compromise.
  • End with a result for the project and for the relationship.

Interview questions

  • Tell me about a time you worked with another team to deliver a project.
  • How do you work with a product manager or designer whose request is hard to build?
  • Tell me about a time another team was blocking your work.
  • How do you keep several teams aligned on a long project?
  • Tell me about a collaboration that did not go well. What would you do differently?
