Navigating Layoffs and Reorgs
Show how you kept work and people steady when your organization changed around you: honest communication, sharper priorities and rebuilt trust.
Overview
Layoffs, reorganizations and leadership changes happen at most tech companies sooner or later. Interviewers ask about them because hard times show character. They want to know whether you steady a team or add to the noise, and whether you adapt the plan or keep pretending nothing changed.
The question can come in several forms: 'Tell me about a time your organization changed significantly', 'How did you handle a reorg?', or simply 'Why are you leaving your current job?' The same skills answer all of them: you communicated honestly, you re-set priorities for the people you had left, you looked after your teammates, and you did not blame anyone.
These questions apply to individual contributors as much as to managers. An engineer who writes down what a departing teammate owned, or who asks the new manager what matters most, is showing the same maturity.
- Honesty — Said what you knew and what you did not — Pretended all was fine, or spread rumors
- Priorities — Agreed on what to stop doing — Tried to do everything with fewer people
- People — Checked in, kept routines, noticed who was struggling — Focused only on your own work
- Tone — Calm and fair about the decision — Bitter about leadership
- Result — What shipped and who stayed — 'We got through it'

- Explain how you re-set priorities when the team got smaller.
